Why Your Partner Never Flakes—Even Though You Use the Same Shampoo

The Scalp Microbiome, and What It Actually Explains About Dandruff
You’re probably familiar with some version of this: you and your partner share a shower, use the same shampoo, live in the same house—and only one of you ever gets dandruff. It isn’t because one of you is “cleaner.” Dandruff was never about hygiene. It’s about an ecosystem, and everyone’s ecosystem is a bit different.
Your scalp is skin, and like all skin, it hosts a dense microbial community. But the scalp is a particularly distinctive environment: it’s rich in oil (sebum), relatively warm, and covered by hair. If you’ve ever thought about your gut microbiome—the collection of microorganisms that live within the digestive system—you already have a useful mental model. Your scalp has its own microbial community, and differences within that community help explain why two people following essentially the same routine can have very different outcomes.
Meet the Microbes
The scalp is dominated by a relatively small number of microorganisms rather than an enormous, unpredictable mix [1].
The fungus—Malassezia. This lipid-loving yeast is the primary fungal inhabitant of the human scalp, particularly the species M. restricta and M. globosa [1]. It is a normal scalp resident found on adults with dandruff and without it. The person in your house who never flakes probably has Malassezia, too.
The bacteria—Cutibacterium and Staphylococcus. These two genera dominate the bacterial population on both healthy and dandruff-affected scalps [1]. Cutibacterium acnes—the same organism associated with facial acne and formerly known as Propionibacterium acnes—is also a normal scalp resident. Alongside it sits Staphylococcus, particularly S. epidermidis.
The important point is that these organisms don’t live in isolation. They exist as part of a microbial community, and the balance of that community appears to matter.
So Why Does Dandruff Happen to Some People and Not Others?
For decades, the explanation seemed straightforward: Malassezia causes dandruff, so controlling the fungus should solve the problem. However, the amount of Malassezia on the scalp doesn’t correlate particularly well with who actually develops dandruff [2]. Plenty of people carry substantial populations without developing visible flakes.
It turns out that what Malassezia does may matter more than how much of it is present. Malassezia depends on the lipids in your sebum. As sebaceous lipids are metabolized, free fatty acids are released—and in susceptible people, those fatty acids can contribute to irritation, barrier disruption, and flaking [2].
Dandruff involves three interacting factors: Malassezia, sebaceous secretions, and individual sensitivity [2]. Two people may carry the same yeast and produce similar amounts of oil, yet only one develops dandruff because their skin barrier and inflammatory response are different. Thus, dandruff is a recurring biological tendency—not something caused by being unclean.
The bacterial side of the scalp microbiome adds another layer. Research has found differences in bacterial populations and microbial balance between healthy scalps and those affected by dandruff or seborrheic dermatitis [3]. Taken together, the research increasingly points toward
dysbiosis—a disruption in the balance and function of the microbial community—rather than one organism simply taking over the scalp [3].
What This Means for the Products You Use
If dandruff-prone skin already involves a vulnerable barrier and an easily disrupted ecosystem, repeatedly stressing that barrier may work against you.
Sodium lauryl sulfate (SLS) is one of the best-studied irritant surfactants in dermatology and is routinely used to disrupt barriers in research. Anionic surfactants like SLS can extract intercellular lipids, interact with stratum corneum proteins, and increase transepidermal water loss [4]. It creates an environment conducive to dandruff.
A dandruff-prone scalp still needs effective cleansing. The goal is enough cleansing to remove excess sebum and buildup without creating unnecessary barrier disruption in the process. So sulfate-free surfactants (cleansers) are key.
Fragrance also deserves consideration. Fragrance ingredients are a common cause of allergic contact dermatitis, with fragrance allergy estimated to affect roughly 0.7–2.6% of the general population [5].
Not everyone is fragrance-sensitive. But when a scalp is already irritated or reactive, repeatedly applying potential allergens adds another variable to an already complicated environment. The goal is to cleanse while creating conditions that support a healthy barrier.
What You Can Actually Do
Don’t stretch your wash schedule just because social media influencers told you washing is bad for your hair. Recently, it’s become common advice to go longer and longer between shampoos—the idea being that frequent washing strips the hair or disrupts the scalp. But less washing is not automatically healthier washing.
For a dandruff-prone scalp, extending the time between shampoos can actually backfire. Sebum is what Malassezia depends on, and its metabolism of sebaceous lipids produces fatty acids that can contribute to irritation and flaking in susceptible people [2]. Going longer between washes also leaves more sebum, shedded skin cells, sweat, and styling residue sitting on the scalp rather than removing them.
And the idea that frequent shampooing is damaging isn’t particularly well supported. In one study of shampoo wash frequency, researchers found no objective evidence of hair damage from more frequent washing [6]. So washing less shouldn’t be treated as a universal practice. Hair texture, oil production, chemical processing, styling practices, exercise, climate, and scalp condition all influence how often someone needs to shampoo.
It also helps to separate what your scalp needs from what your hair lengths need. Someone with long, curly, bleached, or naturally dry hair may want to minimize repeated cleansing of the lengths. But that doesn’t necessarily mean the scalp benefits from accumulating a week’s worth of sebum and buildup. Concentrating a mild shampoo primarily at the scalp and following with appropriate conditioning through the lengths lets you address those two needs separately.
The bottom line: wash as often as your scalp needs, using a cleanser gentle enough to make that frequency sustainable. For an oily or dandruff-prone scalp, that may mean washing more often than current haircare trends suggest. For someone with a dry, comfortable scalp and little buildup, it may be considerably less often.
The same separation makes sense when conditioning. Hair conditioner is primarily there to treat the hair fiber, so concentrate it on the lengths and ends ONLY rather than applying it to the enitre head. This is particularly useful for long, chemically treated, curly, or dry hair, where the lengths may need substantial conditioning when the scalp only needs regular cleansing.
And if flaking persists—especially when accompanied by significant redness, itching, inflammation, or scaling around the hairline, eyebrows, or sides of the nose—it may be more than an occasional flaky scalp. Persistent or worsening symptoms are worth discussing with a dermatologist.

Your scalp isn’t a surface that needs to be sterilized, and dandruff isn’t a referendum on how clean you are. It is a living ecosystem shaped by sebum, microorganisms, barrier function, immune response, genetics, hormones, environment, and the products you put on it.
Cleanse according to what your scalp is actually telling you. Choose a shampoo gentle enough to use at that frequency. Condition the hair according to what the lengths need.
Because beautiful hair isn’t just clean—it’s informed.
